# AI for UK manufacturing SMEs: start with the office, not the shop floor

By the Long Lever team · 7 min read · Last checked 7 November 2026

The short answer

For most small and mid-sized manufacturers, the quickest returns from AI are in the office rather than on the shop floor: faster quoting from past jobs, order entry from emails and PDFs, production reporting from the systems you already have, and quality, ISO 9001 and health and safety paperwork. Predictive maintenance and machine vision can pay back too, but they need good data and the right problem, so they usually come later.

## Why start with the office?

Most talk about AI in manufacturing is about sensors, robots and cameras on the line. Those can work, but they need investment, data and specialist suppliers. Meanwhile, in most SME manufacturers, skilled people spend hours every week retyping orders, hunting for old quotes, building the same production report and keeping compliance paperwork up to date.

That office work is where AI pays back first: the data already exists, the risk is low and the time saved is easy to measure.

## Where does AI pay back first for manufacturers?

| Where | What AI does | What you need |
| --- | --- | --- |
| Quoting and estimating | Finds similar past jobs, pulls their costs and drafts a quote for an estimator to check | Past quotes and job costs, ideally with consistent part codes |
| Order entry | Reads orders from emails and PDFs and prepares them for your ERP or order book | A consistent order format in your system |
| Production reporting | Builds the daily or weekly report from your ERP and spreadsheets, with the exceptions highlighted | Access to the data you already collect |
| Quality and non-conformance | Spots repeat issues across logs and drafts corrective action write-ups | Non-conformance and complaint records |
| ISO 9001 and health and safety paperwork | Keeps procedures in one format, drafts risk assessments and COSHH records for review, tracks training | Your current documents and training records |
| Suppliers and stock | Flags late deliveries, price changes and low stock before they bite | Purchase orders, delivery dates and stock levels |

From idea to a working process

> “Our estimators spend hours digging through old jobs to price something we have made a dozen times before. I want them to find the nearest past job in seconds.”

Operations director, Long Lever Engineering (a fictitious example)

Past quotes and job costs sit in the ERP, spreadsheets and email. Finding the right comparison depends on who remembers it, so quotes are slow and prices drift.

Other processes manufacturers ask us to streamline

Not everything needs a screen. Some are automations that run in the background, some are AI agents that read and draft, and some are a simple screen for the team.

- AI agent Order reader Reads customer orders from emails and PDFs and lays them out ready to check and enter, with anything unusual highlighted. Less retyping, fewer keying errors
- Automation Daily production board One screen showing yesterday’s output, scrap and late jobs, pulled from the systems you already use. The morning meeting starts with the facts
- Simple screen Non-conformance log Logs issues from the shop floor on a phone, with photos, and spots repeat problems by part, machine or supplier. Root causes found sooner
- Automation Training and competence matrix Shows who is trained on which machine and when refreshers are due. Audit-ready at any time
- Simple screen Maintenance logbook Breakdowns and planned maintenance recorded on a phone at the machine, building the history any future predictive system needs. Downtime visible by machine
- AI agent Supplier price watch Compares supplier invoices with agreed prices and flags creeping costs. Price rises caught before they hit margin

## What about predictive maintenance and machine vision?

Both can be worth it, in the right conditions.

- **Predictive maintenance** uses sensor and breakdown history to warn of failures before they happen. It pays back when downtime on a particular machine is expensive and you already have, or can fit, sensors and keep good maintenance records.
- **Machine vision** uses cameras to spot defects. It pays back when defects are frequent, visible and costly, and the product and lighting are consistent enough for a camera to judge.

If your maintenance log is a notebook and your defects are rare and varied, start by getting the records into one place. That is useful on its own, and it is the data any future system will need.

## Why does the data come first?

AI is only as good as what it can read. The common problems in manufacturing are the same part with three different codes, job costs that never get updated, and production figures in five different spreadsheets. Joining these up and agreeing what each figure means is often the biggest win, before any AI is involved. See joining up the systems you already have (https://longleverpartnerships.co.uk/insights/join-up-business-systems-one-picture).

## How do safety, quality and people fit in?

- **A person signs off** anything to do with safety, quality decisions or customers. AI drafts; people decide.
- **Document control still applies.** AI-drafted procedures go through the same review and approval as any other, so your ISO 9001 system stays intact.
- **Keep confidential drawings and customer specifications out of free AI tools.** Use business accounts and set rules in an AI policy (https://longleverpartnerships.co.uk/ai-policy-builder).
- **Bring the team with you.** Planners, estimators and supervisors know where the time goes. AI should take the retyping off them, not their judgement.

## How should a manufacturer start?

1. **Pick one process** that eats time every week, such as quoting or the weekly production report.
2. **Measure it now**: hours per week, errors, delays.
3. **Run a short trial**, four weeks or so, with a person checking every output.
4. **Measure again**, then decide whether to keep, change or stop it.
5. **Write down how it works** so it doesn't depend on one person.

Our free discovery check (https://longleverpartnerships.co.uk/discovery-check) takes about five minutes and suggests where your first opportunity is likely to be.

## What this won't do

This is a general guide, not engineering, safety or legal advice. Whether a particular use of AI pays back depends on your processes, data and costs. Anything affecting safety must follow your existing risk assessment and HSE duties, with competent people making the decisions.

## Questions people also ask

How can AI help a small manufacturing business?+

Most quickly in the office: faster quoting from past jobs, reading orders from emails and PDFs, building production reports from existing systems, spotting repeat quality issues and keeping ISO 9001 and health and safety paperwork up to date.

Where should a manufacturer start with AI?+

Pick one process that takes time every week, such as quoting or reporting, measure how long it takes now, run a short trial with a person checking every output, then measure again.

Do we need sensors or IoT to use AI in manufacturing?+

No. Many of the best early uses work on data you already have in your ERP, spreadsheets and emails. Sensors matter for predictive maintenance, which usually comes later.

Is predictive maintenance worth it for an SME manufacturer?+

It can be when downtime on a specific machine is expensive and you have, or can fit, sensors and keep good maintenance records. If records are patchy, start by getting them into one place.

Can AI help with ISO 9001 and health and safety paperwork?+

Yes, by keeping procedures in one format, drafting risk assessments and COSHH records for a competent person to review, and tracking training. The usual review and approval still applies.

Will AI replace production planners or estimators?+

No. It takes the searching and retyping off them, so they spend more time on the decisions that need their experience.
