# How to choose an AI consultant for a small business, and when you don't need one

By the Long Lever team · 8 min read · Last checked 7 November 2026

The short answer

Choose an AI consultant who starts with your processes rather than a product, is independent of the tools they recommend, can show real results, explains costs up front and leaves your own team able to run what is built. Be wary of anyone who leads with a specific app, promises big savings before seeing your business, or wants a long retainer before proving value. And if the problem is a broken process, fix that first: AI will only make a bad process faster.

## Do you actually need an AI consultant?

Not always. If you want help writing emails, tidying documents or summarising meetings, a business account for a mainstream AI assistant and an afternoon of training may be all you need. Our guide to the best AI tools for small businesses (https://longleverpartnerships.co.uk/insights/best-ai-tools-for-small-business-uk) covers that.

A consultant earns their fee when the opportunity sits across your processes and data: reporting that takes days, information spread across systems, quotes and tenders that take too long, or admin that keeps people from customers. That is where someone who can see the whole picture, and has done it before, saves you months of trial and error.

## When is AI the wrong answer?

A good consultant should tell you this as readily as anything else. AI is usually the wrong tool when:

- **The process itself is broken.** AI will just make the mess faster. Fix the process first.
- **A simple rule or a spreadsheet would do.** Not every problem needs intelligence; many need a checklist.
- **The decision is high-stakes and nobody will check the output**, such as decisions about people's jobs, pay or safety.
- **Nobody owns it.** If no one in the business will look after the tool, it will drift and fail.
- **You can't say how you'd measure success.** If you don't know the time or cost today, you won't know whether AI helped.

## Consultant, agency, IT provider or software vendor?

All four may offer "AI". They are not the same thing.

| Who | What they usually do | Watch out for |
| --- | --- | --- |
| AI consultant | Looks at how the business works, finds where AI helps and helps you put it in place | Advice that stops at a report, with nothing working at the end |
| AI or development agency | Builds tools, chatbots or apps for you | Ongoing retainers, and paying again for every change |
| IT provider | Sets up and secures the tools, licences and accounts | Recommending the tools they resell, rather than what fits |
| Software vendor | Sells one product with AI features | Lock-in, per-user fees and a roadmap you don't control |

There is no single right answer. Many businesses use an IT provider for accounts and security, and a consultant for the process and data side. The important thing is to know which you are talking to.

## What questions should you ask an AI consultant?

1. **How will you understand our business before recommending anything?** Look for time with the people doing the work, not just a call with the owner.
2. **Do you resell, or get commission on, any of the tools you recommend?**
3. **Can you show us something you've built or improved, with results?**
4. **What will it cost, in total, and what is fixed?**
5. **What will it cost to run afterwards, and who pays those subscriptions?**
6. **Who will own what's built, including the accounts and the data?**
7. **How will our data be protected?** Ask about NDAs, business accounts where data isn't used for training, and UK GDPR.
8. **Will our team be able to change it without you?**
9. **How will we measure whether it worked?**
10. **What would you advise us not to use AI for?** A good consultant will have an answer.

## What are the red flags?

- Leading with a product, a chatbot or an app before asking how your business works.
- Big savings promised before they have seen your processes or figures.
- A long retainer or a large up-front fee before any value has been shown.
- Vague answers on where your data goes and who can see it.
- Everything built in their accounts, so you can't leave without losing it.
- No mention of training your staff or writing anything down.

## How do AI consultants charge?

Most use one of four models: a day rate, a fixed price for a defined piece of work, a monthly retainer, or a share of the savings they deliver. Fixed prices and savings shares put more of the risk on the consultant. Retainers suit ongoing work, but should come after value has been proven, not before.

For comparison, our own fees are fixed and published: a free first conversation, a £500 discovery session and build-with-you packages usually from £1,500 to £4,000, with no retainers. See our AI consultancy page (https://longleverpartnerships.co.uk/ai-consultancy).

## What should you get at the end?

- Something working, in use, by your own people.
- Accounts and data in your business's name.
- Written guides, and a named person in your team who can run and change it.
- A before-and-after measure of the time or money saved.
- Rules for using AI safely, such as an AI policy and staff guide (https://longleverpartnerships.co.uk/ai-policy-builder).

## What this won't do

This is a general guide to help you compare providers, not a recommendation of any particular firm. Prices and services vary, and some businesses will be better served by an IT provider, an agency or a software product. Ask for references and get terms in writing.

## Questions people also ask

How do I choose an AI consultant for my business?+

Look for someone who starts with your processes rather than a product, is independent of the tools they recommend, can show real results, gives clear costs up front and leaves your own team able to run what is built.

Do I need an AI consultant?+

Not for simple tasks like drafting emails, where a business AI account and some training may be enough. A consultant is worth it when the opportunity sits across your processes and data, such as reporting, quoting or admin spread across systems.

What questions should I ask an AI consultant?+

Ask how they will understand your business, whether they take commission on tools, what it will cost in total and to run afterwards, who will own what is built, how your data will be protected, and what they would advise you not to use AI for.

How much does an AI consultant cost in the UK?+

Consultants charge day rates, fixed prices, monthly retainers or a share of savings, and prices vary widely. Ask for a fixed price for a defined first piece of work. Our own discovery session is £500 fixed, with build-with-you packages usually £1,500 to £4,000.

What is the difference between an AI consultant and an AI agency?+

A consultant helps you work out where AI fits and how to put it in place; an agency usually builds things for you and charges for changes, often on a retainer. Some consultants, including us, guide your own team to build it so you own the result.

When should a business not use AI?+

When the process is broken, when a simple rule or spreadsheet would do, when high-stakes decisions would go unchecked, when nobody will own the tool, or when you can't say how you'd measure success.
